Over time, I’ve learned that an applied ML PM must speak three languages fluently:
- Research: Understanding model capabilities and limitations
- Engineering: Sizing features that can scale and perform
- product: Defining success in human terms, not just model metrics
Magic happens where these three meet. It is not enough to build a more accurate model – it must be deployable, measurable, and explainable. The best applied ML PMs are those that connect technical possibilities with user needs and expectations.
When metrics mislead
I once worked on an ML system that consistently outperformed its predecessors in every internal metric. But in live experiments, user engagement remained stable. That experience taught me model success and product success rarely Means same thing.
A model can become more accurate every week and still fail to drive business forward if its improvements do not translate into better user outcomes.

When working with ML it seems like it’s all about building models. I’ve found that the most important role is to decide what those models should be optimized for, and making sure that optimization aligns with both business goals and user experience.
Here’s what I’ve found most in practice:
- Be clear about the goal: Models can optimize for clicks, conversions, or retention – but they can’t decide which outcome matters. This is where product decisions make all the difference.
- Learn enough to ask good questions: You don’t have to write code, but understanding what signals the model uses (and why) helps you challenge assumptions early on.
- Balance fairness and performance: Left unchecked, models often reinforce what they already know. I’ve seen cases where optimizing for “relevance” mistakenly meant “popularity”, creating echo chambers that hurt search. Fairness sometimes means toning down accuracy to maintain trust.
- Convert Feedback into Measurable Levers: Users rarely say, “The model is biased.” They say, “It doesn’t feel right.” The job of the PM is to translate that sentiment into constraints, rules, or additional signals that keep the model honest.
- Create transparency: Whether for users, vendors or internal teams, clarity builds trust. Even a simple “Why am I watching this?” Explanation can convert doubt into belief.
The more PMs understand how models behave, the better they can shape them into tools that serve users — not the other way around.
Working with researchers, not around them
Some of the most fruitful collaborations I have had were with applied researchers. They think in edge cases, live in data, and care deeply about model integrity – traits that make PM partnerships powerful when done right.
Early in my career, I contacted Research Negotiation-like discussions: balancing priorities, moving deadlines. Now, I see them as explorations. When I stop asking “When can we ship it?” And start asking “Why does the model behave this way?”, the quality of insight completely changes.

Even if you’re not directly managing AI products, you can adopt this mindset. Every product has systems in place that make decisions about relevance, priority, or visibility. Understanding how those systems “think” is a new kind of product literacy.
Getting started can seem scary, so here are some small steps to get you started:
- Sit on a data science or ML review – just listen to how success is defined.
- Find an automated decision in your product that feels like a black box. Know who it is optimized for.
- Replace a vanity metric with a value-based metric – trust, satisfaction, or retention over pure engagement.
- Notice when your intuition disagrees with the data; This is where understanding deepens.
Because in the end, every PM is already managing invisible systems that decide what users see, feel, and trust. Applied ML PM does this with a little more math behind the scenes.
